OVERVIEW & CHALLENGE
A regional medical device distributor supporting daily fulfillment operations was facing increasing pressure on warehouse space due to bulk purchasing requirements. Their existing supplier required ordering 30+ days of inventory at a time, creating storage constraints and limiting operational flexibility. The team was looking for a more efficient, cost-effective purchasing model to support continued growth.
THE SOLUTION
- Consolidated packaging spend under a Managed Service Agreement (MSA) to streamline purchasing and improve pricing.
- Implemented a stocking and vendor-managed inventory (VMI) program to optimize inventory levels, reduce excess stock, and free up on-site warehouse space.
- Enabled weekly (or more frequent) multi-location deliveries, supplying corrugated, mailers, tape, labels, and facility products.
THE RESULT
Weekly replenishment model supporting multi-location growth, reallocating staff to revenue-generating roles.
